Most salon rotas are built around when staff *want* to work, not when clients actually *book*. That gap is where you lose money — fully staffed on a quiet Tuesday morning, then turning people away on a Saturday afternoon.
Start with your own booking history. Look back over the last three months and find your busiest two-hour windows by day. For most UK salons it's Thursday and Friday evenings plus all day Saturday. Those are the slots you protect first.
Then staff to demand, not to fairness. Your strongest, fastest stylists belong in the peak windows where every chair counts. Quieter periods are for admin, training, deep cleaning, and your newer team members building speed without the pressure.
Build in a buffer. If a typical colour service runs 90 minutes, don't book back-to-back with zero gap — one overrun and the whole day slips. A 10–15 minute cushion between bigger services keeps you on time and reduces the stress that makes staff leave.
Finally, review the rota monthly. Demand shifts with seasons, school holidays, and local events. A rota you set in January is wrong by April.
